There is a hiring disaster quietly unfolding in tech right now, and it starts with a simple problem: too many people are using the term AI engineer without understanding what it means.
Some of that confusion is understandable. The market moved fast. Generative AI exploded into public view, every platform rushed to add “AI” to the label, and suddenly an entire class of professionals appeared claiming expertise. In parallel, plenty of hiring managers were told they needed “AI talent” yesterday, despite receiving very little useful education on what AI actually is, what kinds of AI work exist, or what success should even look like.
The result is predictable: vague job descriptions, inflated candidate claims, and companies hiring for the wrong requirements. That is not a talent strategy.
The problem gets worse when organizations reduce AI capability to superficial tool familiarity. Knowing how to use a popular model interface, or being able to prompt well enough to get a decent response, does not make someone an AI engineer. Prompting is a useful skill, but it is not the same thing as designing, integrating, governing, evaluating, and operationalizing AI systems inside real business environments.

That distinction matters because an AI engineer is not there to impress you with novelty. They are there to make AI actually work in a business.
The Real Problem Hiring Managers Are Up Against
A lot of hiring managers are currently evaluating AI candidates without a stable frame of reference. They are hearing terms like copilots, agents, RAG, fine-tuning, vector databases, orchestration, evaluation pipelines, and model routing, often without a clear sense of which concepts are foundational, which are optional, and which are mostly hype. That creates a dangerous vacuum. In a vacuum, the loudest candidate often wins.
At the same time, the industry itself is still refining its language. Authoritative sources broadly describe AI engineers as professionals who build and deploy AI applications and systems, while modern cloud and platform guidance pushes the role toward production readiness: handling large datasets, creating reusable code, evaluating outputs, operationalizing models, and designing systems with governance and reliability in mind. (Coursera) In other words, the real role is much broader than “a person who can get a chatbot to do tricks.”
That gap between perception and reality is exactly where bad hires happen.
So What Should an AI Engineer Be?
An AI engineer should be someone who can translate business intent into working AI-enabled systems.
That means they should understand models, but also the surrounding ecosystem required to make those models useful. They should know how data flows through a system, how context is assembled, how outputs are evaluated, how failure modes show up, how security and permissions should be handled, and where human judgment must remain in the loop.

A real AI engineer sits at the intersection of software engineering, systems thinking, data understanding, and applied AI.
Depending on the company, they may lean more heavily toward generative AI systems, machine learning pipelines, or platform integration work. But across those variants, the core expectation stays the same: they build something durable, not performative.
What an AI Engineer Should Be Able to Do
1. Evaluate whether AI is even the right solution for the problem.
A mature AI engineer does not start with “let’s use a model,” but instead asks what is actually being improved—automation, prediction, classification, retrieval, summarization, generation, or acceleration. This distinction separates builders from those applying AI without intent.
2. Design end-to-end workflows rather than focusing narrowly on the model itself.
In real applications, the model is only one part of a larger system that includes ingestion, knowledge access, permissions, orchestration, fallback logic, prompt or instruction design, evaluation, monitoring, latency management, cost control, and user experience. This reflects the shift from prompt crafting to AI system architecture.
3. Work effectively with real-world, messy data.
AI systems become reliable not because of the model alone, but because the surrounding data, knowledge sources, policies, and retrieval mechanisms are intentionally designed. Trustworthiness comes from system design, not vendor claims or isolated experiments.
4. Understand evaluation as a core discipline.
A strong AI engineer should be able to define and measure performance in practical terms: accuracy, usefulness, consistency, safety, drift, and acceptable failure modes. They should be able to distinguish between a compelling demo and a production-ready system.
5. Recognize boundaries and constraints.
A competent AI engineer understands when not to automate, when not to trust outputs, when to limit data exposure, and when human judgment must remain central. Responsible AI requires governance, privacy, safety, and accountability—not blind optimization.
What They Do Not Need to Be
This is where a lot of hiring managers get twisted up.
1. An AI engineer does not need to be a frontier-model researcher.
If your company is not building foundation models from scratch, you probably do not need a PhD whose expertise is inventing new architectures. That is a different role.
2. They do not need to be only a prompt engineer.
Prompting matters, but prompting alone is downstream of the real work. If someone’s entire value proposition is “I know how to get great results from Claude Opus” or “I’m really good with ChatGPT,” that should be treated as one small signal, not the main event. 3. They do not need to speak in endless agent jargon to sound credible.
In fact, be careful around candidates who rely too heavily on fashionable language without being able to explain failure modes, governance, cost, access control, or implementation tradeoffs.
The current market is full of people who can talk about agents all day and still cannot tell you how the system should be tested, monitored, permissioned, or maintained. Even major industry commentary has started drawing a line between agent expectations and operational reality. (IBM)
The Easiest Way to Spot the Wrong Candidate
If the conversation stays almost entirely at the tool layer, you should be concerned.
A weak candidate talks about brands, interfaces, and features. They tell you what they have used. They name-drop model families. They show you outputs. They may even be genuinely clever.
A stronger candidate talks about problem framing, data quality, workflow design, guardrails, evaluation, handoffs, failure states, security, maintainability, and adoption. They ask what systems your teams already use and who owns the knowledge. From there, questions emerge about what “good” looks like and where decisions become risky. The focus extends to integration and operational friction, not just generation quality.
That is the difference between using AI and engineering with AI.
How Hiring Managers Should Look Past the Checkbox
This is where a lot of organizations need to reset their approach.
Instead of asking whether someone knows a specific model, ask how they approach ambiguity. Ask them to walk you through a real business problem and describe how they would determine whether AI belongs in the solution at all. Ask what data they would need. Ask what they would do if the available knowledge is fragmented, outdated, contradictory, or permission-sensitive. Ask how they would evaluate the system before rollout. Ask what they would monitor after launch.
You are not looking for someone to recite the AI vocabulary of the month. You are looking for someone who understands that AI is probabilistic, context-sensitive, operationally messy, and deeply dependent on the surrounding knowledge and systems architecture. That is why checkbox hiring fails so badly here.
Someone may be fluent in demos and still be completely unprepared for enterprise reality.
It also helps to probe for depth across adjacent disciplines. Good AI engineers often show evidence of strong software engineering habits, API literacy, systems integration experience, comfort with data messiness, and an instinct for governance. They may come from ML engineering, platform engineering, applied AI product work, search/retrieval, knowledge systems, or full-stack roles with serious AI implementation exposure. Better candidates usually have a story that makes architectural sense. Worse candidates usually have a résumé that looks like the internet wrote it.
What a Strong AI Engineer Candidate Often Sounds Like

They speak clearly about tradeoffs.

They understand that an LLM is not a truth machine.

They know that retrieval does not magically fix knowledge problems.

They understand that access and provenance matter.

They can explain why the best solution might be a workflow, not a chatbot.

They are comfortable saying, “This is not ready for production yet.”

They know that adoption is not just technical. It is organizational.

And perhaps most importantly, they do not confuse using AI tools with building AI capability.
